Product-led means exactly what it sounds like. You lead with your product in every part of the business, from how you win users to how you compete in your market.
Most people hear product-led and think it means a free trial or a freemium plan. That’s only the start. We take it into the whole business.
Our favorite product-led stories are big companies that scaled with tiny teams. The only way they pulled it off was by putting the product to work everywhere.
Make the product free. Users share it and market it for you.
The product onboards people, not a success manager. Value in seconds.
Simple pricing and a stupid-easy signup. The product sells itself.
The right pricing model. Revenue grows as usage grows.
Your strategy to become the obvious choice in your market, and the team to win it.
Acquisition. What if the product were free? Give it away and your users become your marketing, because they share it with the people they work with.
Activation. Most companies onboard people by hand, with customer success managers walking each account through setup. A product-led company asks how the product can do that work, and get people to value in seconds.
Monetization. Most people don’t believe a product can sell itself. It absolutely can. Keep pricing simple, say clearly what the product is worth, and make it stupid easy for anyone to sign up.
Expansion. Get the pricing model right and expansion happens on its own, because people pay more as they get more value.
Foundation. Under all four sits your strategy to become the obvious choice in your market, and the team to win it. For a product-led company, the product is how you win.
The eight principles behind all of this are in the Product-Led Manifesto.
“The best products are meant to be experienced, not explained.”
Wes Bush, founder of ProductLed, in the Product-Led Manifesto
Most growth firms pick one stage of the funnel. ProductLed looks at your whole company and your entire go-to-market motion.

We work with software and AI companies that are past product-market fit. If you don’t have 30 paying customers yet, get those first. You need proof that people will pay for what you built before you choose how to scale it.
Buyers want to try before they buy. 97 of 100 would rather try a product than talk to sales, from our own survey in 2026. And all 50 companies on Brex’s list of the fastest-growing software vendors of 2025 run a product-led motion.
If you want to scale fast, product-led is no longer a choice.
97 of 100 would rather try than talk to sales
In 2015, I was hired to generate leads for Vidyard, then a small, fast-growing B2B software company. I tried every playbook I could get my hands on, from Facebook ads to email swaps, and spent a small fortune doing it.
I kept going back to the sales team to ask if the leads were any good. The answer never changed. These people had no interest in talking to sales.
So I asked a different question. Is there a better way to sell our product? I never talk to sales when I buy software. I sign up, use it, and if I like it, I pay.
In 2016, we launched a free trial. It fell flat, because we didn’t know what we were doing. Later that year we launched a freemium product, and more than 100,000 people signed up in under 12 months.
That was my come-to-Jesus moment. Give away something insanely valuable and people share it. Demand shows up on its own, and you turn a lot of those people into customers. Hardly anyone had a name for it yet, but I knew this was how people would want to buy.
Then OpenView named it product-led growth. The first time I heard it, I thought, that’s exactly what I’ve been doing. But everyone pointed at giants like Slack and Figma. Nobody had a playbook for how to actually do it.
So in 2019 I wrote Product-Led Growth. It answers what PLG is and whether it’s right for you. Plenty of companies still failed to become product-led, so I wrote The Product-Led Playbook to show how to do it. Then we published Ramli John’s Product-Led Onboarding, because onboarding is where most teams got stuck. If users don’t reach value quickly, they don’t come back.
With AI, building a product is so much easier. Now you have to know what to build. That’s why I’m writing my next book, Magnetic. Join the waitlist.
